When sales stall, the reflex is to increase spend. But if the constraint is order value or repeat purchase, more spend just repeats the same cost. Before choosing a sales growth strategy, break sales into its parts and find the segment that is actually stuck.
1. Split Sales Into Four Stages
Sales equals traffic multiplied by conversion rate, order value, and repeat frequency. Four multipliers — a halving in any one halves the total. So locate first, act second.
Locate with data, not intuition. Pull the last three months of transactions and slice by source, category and customer type. The segment falling noticeably faster than the total is your entry point.
2. What Each Stage Watches
| Stage | Metric | Common problem | Action |
|---|---|---|---|
| Traffic | Visits and cost by source | Dependence on one source, rising cost | Add one controllable source |
| Conversion | Enquiry-to-deal ratio | Unclear pages, slow replies | Fix pages, set reply times |
| Order value | Average value and units | Single items only | Design bundles and tiers |
| Repeat | Interval and repeat rate | No contact after delivery | Build follow-up and reminders |
Funnel optimisation means finding the layer with the heaviest loss. Many enquiries but few deals points to messaging and trust materials; decent traffic but few enquiries points to pages and prompts.
3. Setting Priority
Rank by change cost divided by impact. The usual order: fix response speed, then page clarity, then order-value bundles, and only then add traffic. The first two cost almost nothing and move quickly; traffic costs the most and depends on the earlier steps holding.
Many companies do the reverse — add budget, see no change, add more, then conclude that advertising does not work. Advertising was fine; the catcher was broken.
4. Do Not Change Three Variables at Once
Change page, price and channel simultaneously and the data loses explanatory power. Change one thing, observe for two to four weeks, confirm where the movement came from, then change the next. Slower, but every cycle produces a confirmed lesson.
Order value and repeat rate belong in the same phase, because both depend on customer records: what was bought, how often, and when to remind. Capture those and the actions have somewhere to land.
5. FAQ
How do we start without data? Record manually for two weeks: enquiries per day, deals closed, value. The ratios become visible quickly.
Does discounting grow sales? In the short term, but it compresses room later. Unless clearing stock, prefer bundles and added value over list-price cuts.
Should we build a membership scheme? Worth it where repeat intervals are short and predictable. For long-interval, high-value categories, follow-up calls beat points.
How soon do changes show? Response speed and page changes within two to four weeks; order value and repeat in one to two quarters.
