These two words are usually said together, but they answer different questions. Brand answers why anyone should choose you. Performance answers how they buy now. Mix them into one budget line and performance gets held to brand metrics while brand gets asked for leads by Friday.
1. What Each Layer Owns
Brand lowers the cost of every future contact: more people know who you are, what you do and how you differ. Its output is awareness and preference, measured over quarters. Performance converts existing interest into action: search, click, enquiry, order. Its output is attributable conversion, measured over weeks.
The relationship is multiplicative, not additive. Weak awareness keeps acquisition costs high; weak conversion turns brand spend into one-off exposure.
2. How to Split
| Stage | Brand share | Performance share | Reasoning |
|---|---|---|---|
| Entering a market | 60% | 40% | Nobody knows you yet |
| Steady state | 40% | 60% | Awareness exists, efficiency matters |
| Rising competition | 50% | 50% | Sharpen difference, hold lead volume |
| Cash constrained | 20% | 80% | Survival first, brand at maintenance |
These are starting points, not formulas. If performance cost per acquisition rises for two consecutive quarters while conversion rate is flat, awareness is the constraint — raise the brand share instead of adding spend.
3. Metrics Are Not Interchangeable
Brand reads search index, direct traffic, branded query volume and organic content readership. Performance reads click-through, form completion, cost per qualified enquiry and sales cycle.
The common mismatch sets brand KPIs to lead counts, so all content turns into promotions; six months later branded search has not moved and performance costs more. The opposite mismatch sets performance KPIs to impressions: good reports, flat revenue.
4. Order of Execution
Build what can be found first: website, product pages, cases, FAQs. Then what spreads: short video, trade media, communities. Then concentrated media: feeds, search ads, exhibitions.
Reversed, the symptom looks like a creative problem. Heavy feed spend lands on a one-page website, bounce is high, and the team blames the ads.
5. Working With External Teams
Ask whether they will quote the two layers separately. A single packaged price makes it impossible to see where the money went.
With a small internal team, keep one layer in-house. Performance in-house gives transparency and fast adjustment; brand works well outsourced because content capacity and creative resources concentrate there. The reverse also works — but avoid outsourcing both, because you lose your own basis for judgement.
Search boxes return fragments such as "do promotion marketing", which suggests many searchers have not yet decided whether they want brand or performance. Deciding that first is what makes a plan land.
6. FAQ
Can a small budget do only one layer? Yes. Run performance for cash flow, but keep basic brand content maintained or acquisition costs climb year over year.
How do we prove brand spend worked? Watch branded query volume and direct traffic trends alongside year-on-year cost per lead.
Can both layers share creative? Share the asset library, but the purpose differs: brand assets argue difference, performance assets argue action.
